The Fractal Village

Here's what the researchers studying precolonial African societies kept finding: the villages worked. Not chaotically, not despite the absence of central authority — because of it. The architecture was fractal: the same decision-making patterns that governed a household also governed a village, a region, a kingdom. Not because someone designed it that way, but because coherent patterns, once they work at one scale, tend to replicate.

No one was in charge. Everything was coordinated.

We find this surprising because we've been trained not to. The idea that organization requires hierarchy is so embedded in how most of us navigate our days that encountering counterevidence produces a specific kind of cognitive dissonance — not "I was wrong" but "there must be something they're missing." So researchers revisiting these models as potential templates for decolonized economies get the skeptic's treatment: interesting historically, impractical now, nice story. Back to the org chart.

But notice what you're actually doing when you dismiss the fractal village. You're protecting something. The story that hierarchy is necessary is also the story that makes the current hierarchy legible as inevitable rather than chosen. If communities can hold through shared patterns rather than master plans, then the master plan has to justify itself on different grounds. That's uncomfortable, so we don't go there.

The more interesting tell is what happens when we do try to build something fractal. Take blockchain: explicitly designed to distribute authority, eliminate the middle institution, create a system that held through pattern rather than power. What did we do with it? We built exchanges. We created influencer hierarchies. We invented venture-capital-backed "decentralized" protocols with a founding team holding 40% of governance tokens. We took a fractal tool and assembled it into the shape we already knew.

That's not failure. That's preference revealing itself.

The fractal village holds an uncomfortable truth: most of us don't actually want the thing we say we want. We want freedom from this hierarchy, not from hierarchy as such. We want a different center, not no center. And we'll reconstruct one every time we're handed the tools to dismantle the old one — because the center isn't just external structure. It's a habit of mind. It's what the nervous system defaults to when coordination gets complicated and trust feels like a liability.

The fractal village didn't run on trust exactly. It ran on something more durable: legible shared pattern. Everyone understood what coherent behavior looked like at their scale, so the whole system held without needing anyone to hold it. That's not utopia. It's engineering. And the reason we struggle to implement it isn't technical.

It's that the pattern we'd need to share is one we'd first have to actually agree on. Which means sitting down together long enough to find it. Which means the fractal village, it turns out, requires the one thing we're most reluctant to do: slow down and look at each other.
